Project classification

Project classification is a simple means to get a unified view of the scope and complexity of a project. If done on an individual basis it is a quick means of finding easy solutions or subtle caveats early on.

One efficient way of dong this in a group is to spend a few minutes where each member notes down their estimates, and then follow this up with a quick round-table presentation of the sums. The easy solutions and subtle caveats can then be found by letting those people that presented outlying numbers elaborate on their reasoning.
